Did you hear me?
Have you ever had a conversation with an employee only to find that what you actually said was completely misunderstood? Most of us have had this experience.
When you need to communicate a performance issue to an employee, it is critical to your business and the employee’s continued employment that the correct information gets communicated. The performance issue can be positive or negative.
When an employee is not performing to our expectations, we may talk to the employee, put the performance deficiencies in writing and have the employee sign the document to ensure the employee knows the consequence of continued non-performance. We keep the conversation as private and confidential as possible and do not speak about it with other employees.
The standard steps I use when speaking with an employee to correct performance are: 1) state the standard of performance, 2) state how the performance was different than the expected performance, 3) state what the employee must do to improve performance, 4) have the employee compose answers to a list of questions for performance improvement, including the employee’s description of how the performance did not meet the standard, 5) what the company will do to aid in helping the employee improve and 6) the resulting consequence if performance does not improve.
I do everything I can to be sure that the employee has heard and understood what I am saying. I want no questions in the employee’s mind regarding what must occur and what will happen if it doesn’t.
But what do we do when an employee has exceeded our expectations? Do we spend time talking to the employee, put the performance in writing and have the employee sign the document to be sure the employee strives to maintain the same level of excellence? We may announce this achievement at a meeting, say good job, and maybe even give the employee some kind of material recognition gift.
Whether the performance is good or bad, consider what may happen if we put the same amount of effort into the performance recognition. When is the last time you stated the standard of performance, asked the employee what could be done to sustain this performance and have the employee answer, in writing, questions that help everyone to know what steps the employee took to exceed expectations and then publicize the result to everyone?
It just seems to me that we should be just as concerned about being heard clearly when an employee does well as when an issue needs to be corrected.
